An AI estimate builder takes job-site photos, video, or notes and drafts a line-item estimate using a rate card and markup rules. A good one applies your labor rate and your material markup the same way every time and hands you an editable draft in minutes; a bad one guesses from generic price databases. Either way it speeds up the writing, not the judgment — scope surprises, code-required items, and site conditions still need a licensed set of eyes on every draft.

Here's how these tools actually work under the hood, where they earn their keep, where they fall on their face, and the checklist to run before you let one anywhere near a customer. How they actually work
Strip the marketing and every AI estimate builder is the same three-stage pipeline:
- Intake. Photos, video walkthrough, or dictated notes from the site. The model identifies the scope: panel swap, six recessed cans, EV charger on the far wall from the panel, whatever it can see or hear.
- Mapping. Each scope item gets matched to tasks in a price book — labor hours per task, materials per task. This is the step that decides everything, because the mapping is only as good as the price book behind it.
- Assembly. Labor hours times a rate, materials times a markup rule, permit and code lines added, and out comes a formatted line-item estimate ready to edit and send.
The two pieces that decide whether it's any good
The rate card: whose labor rate and task times is it using — yours, or a national average database that doesn't know your market from Sheboygan? The markup rules: does it apply your material markup structure and minimums, or a generic percentage? A builder running on your numbers is an office assistant. A builder running on someone else's numbers is a random number generator with good formatting.
What they get right
- Consistency. The same panel swap gets priced the same way every time — no more Tuesday-tired pricing versus Friday-optimistic pricing. For most solos this alone is worth more than the speed.
- Speed. The estimate goes out from the driveway, not the kitchen table at 9 PM. Fast numbers win jobs against competitors who quote by weekend backlog, and quoting is unpaid work — every minute reclaimed is margin.
- Completeness nudges. A decent builder remembers the permit line, the disposal fee, and the drive time you routinely forget when quoting from memory in a hurry.
- Presentable output. Clean line items read as professionalism, and customers approve estimates they can actually understand.
Where they fail
- Scope surprises. The camera sees the panel cover, not the double-tapped breakers and scorched bus behind it. Concealed conditions are where estimates go to die, and no model sees through drywall.
- Code-required items. The job you were asked to price can trigger work you're required to do — AFCI/GFCI protection, grounding upgrades, working-clearance fixes — and what's triggered depends on your jurisdiction's code adoption and, frankly, your inspector. A generic model doesn't know either.
- Site conditions. Finished ceilings versus open joists, occupied home versus vacant, truck at the door versus a hundred-yard carry. Anyone who's run jobs knows those swings dwarf most line items; a photo set rarely captures them.
- Generic pricing. Tools built on national cost databases produce numbers tuned for nowhere in particular. If you can't replace the database with your own rates, the output isn't your estimate — it's a suggestion wearing your logo.
What to demand before trusting one
- Your rates. Your labor rate and task times drive the math — verifiably, not "the AI takes them into account."
- Your markup rules. Material markup tiers, job minimums, trip charges: yours, applied every time.
- Editable output. Every line changeable before it's sent. A draft you can't correct isn't a draft — it's a decision someone else made with your name on it.
- Your price book stays yours. You can export your rates and tasks and walk away. If the price book is hostage, so are you.
- A human approval step. Nothing reaches a customer without your sign-off. The tool that quietly auto-sends is the tool that eventually auto-sends something expensive.
The test that matters: hand it a job you already know cold, run it start to finish, and compare against what you'd have written by hand. Judge the deltas, not the demo.
